WELCOME TO The Work Ahead |
The Work Ahead is AI-era culture intelligence for CEOs and CHROs, from the research behind Most Loved Workplace®. Every week.
This week: Every company says its people come first. Almost none can prove it. I'll show you why opinions and activity aren't the feeling you're claiming, what it takes to measure it, and why proof is now what candidates and AI look for.

▶️ Lou's Take
Lou's Take (2 min): every company says its people come first. Almost none can prove it. How love gets measured, proven, and picked up by AI.
Around the Corner
Every company says its people come first. They love them. It's on the website, the career page, the values wall. They've built their own culture model and given it a custom name and a clever acronym. And they've got stories to prove it.
Almost none can actually prove it.
That used to be a small problem. A candidate read your careers page, met a recruiter, maybe skimmed a review site, and made a gut call. Your claim did most of the work.
Not anymore. Candidates now ask AI what it's like to work for you. The answer doesn't come from your values wall. It comes from whatever evidence AI can find, and when that's thin, a handful of reviews tell your story.
So the question isn't whether you love your people. It's whether you can prove it to someone who has never met you.
Your culture model isn't proof
I see these models all the time, often with a set of competencies to match. I love that leaders care enough to build them.
But a model you wrote about yourself can't prove itself. It can't tell a candidate the culture is real. It can't give AI a credible source to cite. And it can't scale past the people who already believe in it.
What a homegrown model can't do on its own:
Prove it to candidates
Market it credibly
Get cited by AI
Scale it across the company
Your model says what you want to be. Proof shows what your people actually feel. That takes independent, research-validated measurement of whether people love working there, which is what Most Loved Workplace® is built on. Keep your model. Put verified proof beside it.
The Evidence
Here's why most companies can't. Most certifications measure what people think, or what they do. That gets you opinions and activity: satisfaction scores, participation rates, how many people showed up or used the benefit.
Useful? Yes. But it doesn't get you the emotional connection the company is claiming. And if you don't measure the feeling itself, you can't validate the claim. You can't change the culture behind it, and you can't scale it.
We measure whether people actually love working there. Not whether they're satisfied or busy, but whether they feel connected to the place: proud of it, aligned with its values, respected, and able to picture their own future in where it's headed.
In my view, love predicts performance and retention better than survey scores.
I've spent twenty-five years on this. I've taught at universities across the US, Europe, the Middle East and Asia Pacific. I've been named one of the top 10 global gurus in organizational culture, worked with the United Nations and Fortune 500 companies, and written a dozen books for McGraw Hill and Jossey-Bass.
Most Loved Workplace® turns all of that into a clear score and a practical system. It shows the gap between the culture you claim and the one your people live, then helps both sides close it. Because culture isn't given. It's earned, together.
And once it's measured and validated, AI can find it. AI engines look for evidence they can trust: research-backed, verified by someone other than the company. Proof built on what employees actually report gives them something to cite besides your careers page and your loudest review.
🤖 What clients tell me: AI is finding them
A client told me: "We're showing up in AI because of you."
Another employer brand leader told me: "I've noticed how important the presence is with Most Loved on the AI search… I'm seeing it, I'm noticing it." They're also seeing more candidates arrive straight from ChatGPT and Claude.
Most companies aren't there yet. In our employer brand reviews, AI often answers three or fewer of the ten questions candidates ask most. For the rest, it leans on whatever reviews it can find, or says nothing.
Without that proof, your values, your career page and your culture model are just words. With it, your stories, your content and your reviews finally have proof behind them.
The Fallout
For Employers: Your culture claim is now checked by people, and machines, who have never met you. The feeling your people already have is an asset you can measure and make visible.
For Employees: You can test the claim too. Look for evidence over adjectives: verified employee reviews and independent recognition.
For your CFO: Don't ask for an ROI promise. Ask about risk. What happens when a top candidate's AI search turns up nothing, or one angry review? Proof is cheaper to build before you need it.
Your Move → The Proof Test
Three questions. Be honest.
Can you prove it? Write down your culture claim, then list the evidence a stranger could check: proof of how people feel, verified by someone other than you.
Can candidates see it? Give an outsider only your careers page, job posts and reviews. Ask what working there feels like. Compare with your claim.
Can AI find it? Ask ChatGPT: "What is it like to work at [your company]?" Note its sources. If it leans on a few reviews, or nothing at all, you have a proof gap.
Miss any of the three and your claim is ahead of your proof.
🏆 Certified Company Spotlight: Kyndryl
Kyndryl, the IT infrastructure services company with more than 80,000 employees, has been recognized by Most Loved Workplace® every year since 2024, including the Top 100.
Why it fits this week: Kyndryl defined its culture, The Kyndryl Way, in 2022, then measured it. According to its Most Loved Workplace® profile, Kyndryl trained nearly 6,000 people managers in leadership-behavior workshops, and 88% of Kyndryls say their manager's behavior is consistent with The Kyndryl Way. Verified employee reviews sit alongside, so a candidate (or an AI engine) sees evidence, not adjectives.
